Brief Summary

In Pannonhalma, I learned to see systems; in Balatonfüred, this knowledge had to be given meaning in the full operation of a single institution. It wasn't about recreating a poorly functioning school, but rather about a previously successful institution finding new answers in a changed world. Therefore, we didn't begin the change with ready-made solutions, but with understanding: stakeholder consultation, sector analysis, giving time to what might still be viable, and then making the necessary decisions. The first lesson of this turning point for me was that if the task changes, not only the structure but also the competencies required for it must change.

Taking responsibility for an institution

In Pannonhalma, I learned to see the system. In Balatonfüred, I had to take personal responsibility for a system.

When I took over the leadership of the Saint Benedict Secondary School and Dormitory in Balatonfüred in August 2017, I didn't arrive empty-handed. I already had five years of experience as a maintainer: educational administration, institutional development, project and financing, educational innovation, marketing, recruitment, local and regional network building. In Pannonhalma, I learned that these are not separate tasks, but interacting parts of the same system.

In Balatonfüred, this knowledge had to give meaning to the entire operation of a single institution.

The Situation – 0.5× applicants / advertised places

The school had then reached another historical point of adaptation. Approximately 50 applicants applied for the 100 available enrollment places. For a normatively funded ecclesiastical institution, this was not simply a matter of marketing or student numbers. The student enrollment was linked to the sustainability of the classes, the educational offerings, financial management, and ultimately, the long-term viability of the school.

Yet, I did not take over a poorly functioning school.

A Strong Heritage

The school's viticultural-oenological and horticultural programs were strong, sought-after, and recognized in their era. The institution built significant professional knowledge, tradition, and national authority in these fields. Generations of directors and teachers who worked before us provided effective responses to the needs of their time.

Changed Environment

However, the environment changed in the meantime.
Some training areas were rearranged, young people's interest in other professions decreased, further education paths and family expectations changed. The history of the institution itself showed that change was not alien to it: previous leaders were always able to create new programs and close those that had become outdated.

Therefore, for me, the question was never what they did wrong before us.

But rather:

What must we preserve from what was built well before us – and what must we change for the school to be successful in the next era?

First, understand. Then, change.

For me, weak enrollment wasn't the problem itself, but a symptom.

Therefore, in the initial period, I virtually conducted an institutional sector analysis. I consulted with stakeholders: within and outside the institution, in the maintainer's, professional, local, and regional environments. I needed to understand what the region required, what young people and their families were looking for, what knowledge would be needed in the coming years, which of our existing programs were viable, and where new directions needed to be sought.

I didn't arrive with the intention of changing everything immediately.

I allowed for a three-year proving period.

Time for them to demonstrate whether there was genuine interest, societal demand, and a sustainable operating opportunity behind them, even in the new environment.

After that, however, as a leader, I had to make the decision.

What was viable, we built upon. What could be transformed, we rethought. Where there was no longer sufficient demand and a sustainable perspective, we had to draw a line.

For me, this remains one of the most difficult aspects of responsible leadership:respect for the past cannot mean we fail to make decisions about the future.

New competencies for new tasks

An institution's training profile cannot be changed while assuming that everything else can remain unchanged.

The previous teaching staff worked successfully within a training system, several elements of which were strong nationally for a long time. However, when the training portfolio changed, different professional competencies, different experiences, and partly new colleagues became necessary.

As a leader, this was one of the most difficult parts of the transformation.

Experience Gained from Sports

In a team, the question isn't whether someone is generally a “good” or “bad” player. The question is what knowledge is needed for the given game system, task, and moment.

A school, of course, is not a sports team. It's about people, professional life paths, livelihoods, and communities, which makes leadership responsibility far more complex. But the dilemma is similar: if the task changes, the appropriate competencies must also be created to match it.

Human Renewal

This partly meant the development of existing colleagues and the creation of new roles, and partly the involvement of new staff members.

As the school's professional reputation grew, we were able to attract specialists from an ever-wider geographical area. Colleagues arrived in Balatonfüred from Komárom, Debrecen, Győr, Budapest, and other settlements.

In my opinion, the attractiveness of an institution is not only shown by where students come from, but also by where good specialists are willing to join it.

There were decisions that were professionally necessary, yet humanly not easy. For me, leadership responsibility also meant trying to implement the necessary changes in a way that the dignity of the people involved would not become a collateral loss of the change.

The goal was not simply to recruit new people. A community had to be built that was capable of understanding, shaping, and ultimately adopting the new directions as its own goals.

Non-profit mission, with business discipline

I never saw a contradiction between the educational mission and business thinking.

A non-profit school does not operate to generate profit for owners. However, it still needs to understand who it creates value for, how it finances its operations, what capacity it can maintain, where it is worth investing, and which decisions will make it stronger in the long term.

Due to the normative financing system for church institutions, unused training capacity had direct economic consequences. Therefore, pedagogical, social, and economic decisions could not be made independently of each other.

From the for-profit world, I didn't want to bring profit maximization into the school, but rather its discipline: value proposition, cost and revenue logic, efficiency, investment, positioning, measurement, and long-term viability.

Stable financial management later became one of the fundamental conditions for development; I particularly highlighted this in the jubilee speech.

A change of profile is only worthwhile
if families also choose it

The new training structure gradually found its place.

For the English language preparatory grammar school program and the law enforcement program, we later achieved seven times the oversubscription, and for the sports technician program, which had just started, we already had 2.5 times the oversubscription.

The initial value of 0.5 and the later value of 7 times are not the same metrics for the same program, so for me, the essence is not a simple “0.5 → 7” success graph.

The more important message is that the institution was once again able to create educational offerings for which families began to compete.

Making the new value visible

This was no longer just a communication result.Marketing could only amplify what truly came into being behind it.

The new training portfolio alone did not change the school's perception. It was necessary to show families, young people, and the region what new choices Saint Benedict offered.

Here too, I did not treat marketing as a separate communication task. The educational offerings, the institutional experience, the community, local connections, sports, and communication together built the school's brand.

We did not want to say more about ourselves than what we actually created. First, we had to create real value – and then make that value visible.

Ultimately, one of its most powerful tools became sports.

Sports as a Strategic Breakthrough Point

In this process, sports played a special role.

The formation of Saint Benedict's volleyball team, and subsequently the Volleyball Academy, did not simply mean a new sports program. We found a very narrow, but extremely strong national breakthrough point for the school.

The names “Saint Benedict” and “Balatonfüred” entered national sports awareness. Sports results, matches, players, and later national and international connections provided a level of visibility that would have been very difficult to achieve with traditional school marketing.

But the strongest marketing effect was not the media.It was the people.

Volleyball players arriving from different parts of the country spread the word to their families, friends, former schools, and sports communities:

“I go to Saint Benedict in Balatonfüred.”

The performance, community, emotion, and national visibility created through sports gradually radiated onto the school's brand as well.

Meanwhile, the Academy did not detach from the school: its stated goal was to support school education and to scout and enroll talented individuals nationwide who could later compete at a high level.

Thus, sports simultaneously became a community-building, talent-attracting, enrollment-driving, and brand-building force.

Reinvesting growth into the institution

For me, increasing appeal and more stable operation were not the ultimate goals.

The opportunities thus created had to be reinvested into the institution.

Over the years, the sports hall was renovated, an 80-seat grandstand was built, a 50 kW solar panel system was installed on the hall's roof, motorized room dividers and facilities for the Academy's professional staff were completed. The dormitory buildings, the central educational buildings, the sports field, parts of the Castle building, the school's chapel, the teachers' kitchen and lounge were all renewed; bicycle storage facilities were built, and the park and the school's natural environment also continuously developed.

During my tenure as director, I facilitated the implementation of renovations and developments affecting over 80 percent of the institution's built infrastructure.

For me, however, the school's environment did not end at the walls of the buildings. The park, the plant life, and the historic Arács surroundings were equally part of the space where students and staff lived their daily lives.

Arácsi Arboretum

This is why we launched the idea of the Arácsi Arborétum:the conscious, long-term development of the school's natural environment, where, in addition to preserving existing values, the vision was to create a unique arboretum in Arács by planting trees, shrubs, perennials, and bulbous plants.

It is no longer up to me to finish this work.The next phase of the project will be the task of future leaders. For me, this is precisely what makes it true institutional development: not every initiative has to be completed during the tenure of the leader who started it.

The Arácsi Arboretum is perhaps the simplest illustration of this:one can plant a tree knowing that someone else will rest in its shade.

The school doesn't end at the fence

The strengthening of the institution became truly valuable to me when the school increasingly became an integral part of the community of Balatonfüred and Balatonarács.

A school is not only responsible for those who enter its gates in the morning. It impacts its environment, and in turn draws from the community that surrounds it.

Therefore, we consciously sought opportunities for how the institution, using its own resources, could give back what it received from the town and the local community. We launched our social responsibility program, which connected the school community with its environment through five sub-programs. As part of this, our students and colleagues helped local seniors and people with disabilities, while also collaborating with foundations, civil organizations, and other local communities.

I didn't want to create isolated CSR actions. I considered it much more important for social responsibility to become part of the school's operation and educational culture.

An educational institution is in a unique position: it not only provides a service to the present but also shapes the generation that, in a few years, will be the decision-makers, employees, entrepreneurs, parents, or leaders of this very same community.

That's why the social impact of a school
should always be measured over a longer timeframe.

The school doesn't end at the national border

For me, part of the institution's renewal was also to create international connection opportunities for students and teachers.

During this period, we laid the foundations for Erasmus+ collaborations and the sister school network. The goal was not simply to organize trips abroad, but to establish institutional relationships from which both students and teachers could learn, and which would bring different educational cultures, methods, and ways of thinking closer to the daily life of the school.

The network of connections also extended beyond Europe: preparations began for a Chinese sister school collaboration, within which a cooperation agreement was also signed.

For me, internationalization was another scale of the same idea that I also represented locally: a school remains alive if it doesn't close its doors, but builds connections, learns from others, and at the same time is able to showcase its own values.

The goal was to be able to connect from Balatonfüred into an international educational space without losing the local character that makes it worthwhile to build relationships with us.

Seven Years – A Lifetime of Change

In the history of a 151-year-old institution, seven years is a short time.This is how much time I was given to take responsibility for it as a leader. However, considering the density of the changes, almost a lifetime's worth of institutional development was concentrated into these seven years.

A complete change in educational profile, the establishment of new training programs, a turnaround in enrollment, human and organizational renewal, economic stabilization, significant building and energy developments, dormitory renewal, the building of a sports and community system, the development of national connections, and the establishment of the Saint Benedict Volleyball Academy were all linked to this period.

The story of Saint Benedict did not begin in 2017.

Uncle Géza Kaiser and my other predecessors had decades to build and shape different eras of the school. The country's best viticulture and winemaking training center, the strong horticultural and vocational training programs, the institution's professional culture, and its local embeddedness were all legacies upon which we could build.

As early as the 1985 school yearbook, the vision appeared that the institution would need additional classrooms, an assembly hall, and significantly larger dormitory capacity. Decades later, we were working in the next phase of the same developmental story.

Seven years were given. Perhaps a lifetime's worth of tasks. Others laid the foundations before us; our responsibility was to answer the questions of our own time and to continue building upon what was entrusted to us.

And this work was not done by one person either. It brought together the efforts of deputy directors, heads of work groups, teachers, economic and technical staff, coaches, students, parents, the maintainer, the city, and numerous partners. In my jubilee speech, I also emphasized this point: the teaching staff remained united even during difficult times, and amidst the changes, the children's interests remained the common reference point.

Perhaps a leader's task is not to identify an institution's history with their own era. Their task, when it's their turn, is to recognize what needs to be preserved, what needs to be changed, and what needs to be prepared for those who follow.

What I did then – as I understand it today

When I later began to delve deeper into the professional framework of sustainability and ESG, many things seemed familiar.

Not because we would have developed an ESG strategy in 2017.We didn't.

The concepts arrived later.
However, the questions behind them were already present in everyday decisions.

    E – Environment and Timelessness

    Renovations affecting over 80 percent of the institution's built infrastructure, energy developments, the solar panel system, and the renewal of dormitories and educational spaces were all connected to the same question: what kind of physical environment will we leave behind, and will it be able to serve the needs of the next era?
    This also included the conscious development of the natural environment and the idea of the Arácsi Arborétum. This is a project whose full realization extended beyond my leadership period.

    And that is precisely why it is important to me.

    There are things I took over. There are things I completed. And there are things I started, knowing that others would build upon them.

  • S

    S – Human and Community

    The renewal of the institution could not have happened without people.
    The involvement of the teaching staff, the building of new competencies, the arrival of new colleagues, students and families, the sports community, local civic connections, and the social responsibility program were all part of the same idea: ultimately, the strength of a school comes from its people and the relationships formed among them.

    Over time, this circle no longer included only Balatonfüred and Hungary. The establishment of Erasmus+ programs, sister school relationships, and the foundations for international knowledge exchange opened up new connection opportunities for students and teachers. As part of this, a Chinese sister school relationship was also initiated with a cooperation agreement.

    For me, belonging to the local community and international openness were not opposites. The more surely we know who we are, the more openly we can connect with others.

    G – Order and Responsibility

    Sector analysis, full stakeholder consultation, a three-year validation period given to each training program, and then making the necessary decisions were all different parts of the same leadership responsibility.
    This included reshaping the training profile, human resources decisions, establishing economic stability, measuring capacities and results, and continuously examining whether the institution's mission and operating model are in long-term alignment with each other.

    For me, governance here did not simply mean rules and control.

    It meant first understanding, then giving time, measuring, and then, when the moment arrives, taking responsibility for the decision.

The head of a school never owns the institution. They receive a period from its history.

They receive a community they can join; buildings, traditions, opportunities, problems, relationships, and decision-making responsibility. Some of these come from their predecessors, some they build upon with their own community, and then one day they pass everything on to someone else.

Stewardship, therefore, for me in Balatonfüred, no longer simply meant that we should carefully preserve what was entrusted to us.

  • Sometimes, change is necessary precisely for preservation.

  • To understand what is enduring.

  • To recognize what has been outgrown by time.

  • To respect what predecessors have built.

  • To take responsibility for the decisions of our own era.

  • And to build upon the system in such a way that the next leader already has something to build upon.

In my jubilee speech, even after listing the achievements of ten years, I did not speak of closure. On the contrary: I spoke about how the results achieved had created new development needs, and the institution had already outgrown its physical capacities at the time.

Perhaps this best demonstrates what a living system means to me.
